If you run HR on Keka, greytHR, Zoho People, Darwinbox or a similar tool, you already know the deal: a monthly price per employee, a polished app, and a bill that grows every time you hire. These are good products, and for many companies they are the right choice. But they are rented software. You pay every month, forever, and you never own the system your HR runs on.
A growing number of businesses are asking a simple question: instead of paying a subscription for years, why not build our own HRMS once and own it? This article helps you answer that with your own numbers, including the cases where staying on a subscription is genuinely the better call.
How HRMS subscriptions are really priced
The headline number is almost always per employee, per month. That means your HR software bill is tied to your growth. Every new hire raises it, forever.
On top of that, look out for:
- Plan tiers. Payroll, custom approval flows, reports or integrations are often only in the higher plans.
- Add-ons. Attendance devices, extra storage, API access or additional admins can be billed separately.
- Annual price increases. Renewal pricing is rarely the same as the price you signed up at.
- Minimum seats or annual lock-in. Some plans bill a minimum number of employees or require a yearly commitment.
A simple way to compare the cost
Here is an example to show how the maths works. Replace these numbers with the quote you actually have.
| Example assumption | Value |
|---|---|
| Employees today | 50 |
| Subscription price (example) | ₹150 per employee per month |
| Monthly bill | ₹7,500 |
| Yearly bill | ₹90,000 |
| Three years, before any hiring or price increase | ₹2,70,000 |
Now add growth. If the same company reaches 80 employees by year three, the subscription bill grows with it, and so does every renewal after that. A custom portal is different: you pay once to build it, then a predictable maintenance fee, and adding your 81st employee costs nothing extra.
The question to ask is simple: over the next three years, what will we pay in total for each option? If the subscription total is clearly higher, owning the software is worth a serious look.
What you get when you own your HR portal
- No per-employee fees. Hire freely without your software bill going up.
- Your workflows, not the vendor's. Shift patterns, leave rules, multi-level approvals and salary structures work the way your company actually works.
- Your data stays yours. The database and source code belong to you. No export limits, no losing history if you switch providers.
- Only the features you use. No paying for twenty modules to get the three you need.
- Easy connections. Link it to your accounting software, biometric attendance device or internal tools without waiting for a vendor roadmap.
When Keka or another subscription is the better choice
To be fair, owning your HRMS is not right for everyone. A subscription is usually the better option if:
- You have a small team (roughly under 15 to 20 people) and do not expect to grow quickly.
- You need something running this week and cannot wait a few weeks for a build.
- Your HR process is completely standard and the off-the-shelf tool already fits it well.
- You do not want to arrange maintenance for statutory updates such as PF, ESI, professional tax and TDS rules.
If most of these describe you, keep your subscription and revisit the decision when your team grows.
What a custom HR portal usually includes
- Employee records and documents
- Attendance tracking, including biometric device integration if you need it
- Leave requests, balances and approval workflows
- Payroll processing with payslips and statutory deductions
- Role-based access for admins, managers and employees
- Reports and exports to Excel or PDF
You can see what this looks like in practice in our live HRMS demo. It is fully clickable, with no signup.
Before you decide, ask these four questions
- What will the subscription cost us in total over three years, including expected hiring and renewal increases?
- Which features are we paying for that we never use, and which ones are we missing?
- Can we export all our data, in full, if we leave this vendor?
- Who will handle statutory and compliance updates if we own the software?
If the answers point towards owning your HR system, the next step is a short conversation about your workflows. We will give you a fixed price in writing before any work starts, and you own the code and data at handover.
